The Missing Layer What matters, where the organisation is going, and how to make the important choices are often embodied in a few people. Decisions don't need to be explained much. But as organisations grow, more and more decisions are distributed between more and more people. What was once embodied in a few people now needs to become something the organisation can carry collectively. This is part of what strategy, vision and values are meant to do: make direction, purpose and principles explicit, so they can guide decisions beyond the founders. And yet, having strategy, vision and values isn't what separates organisations that move as one from those that drift apart. The difference is whether these ideas become a logic people can actually use when making decisions. We call this the missing layer.
The Logic Beyond a plan or a strategy deck, it is a sense of what the organisation intends to bring into the world: the commercial, social and ecological value it could create. We believe focusing on value creation is a clean and clear way to orient an organisation. Because if an organisation exists to create particular forms of value, those forms of value should become criteria for making decisions. Value creation happens through the choices people make every day. So the question is: can the value we want to create guide the decisions we make? This is where value logic comes in. A shared way of understanding what matters, what creates value, and how that should influence our choices. Not another strategy or set of values, but a way to connect what the organisation exists to create with how people decide what to do. It happens through a simple chain: Value Potential → Value Logic → Value Creation Potential becomes logic. The Result When decisions are guided by the same commercial, social and ecological value principles, they can reinforce one another rather than compete. But logic only matters when people can use it to: Choose a priority. This is where the missing layer lives. A shared logic gives people a way to make decisions closer to where the work happens, without losing sight of what the organisation exists to create. The result: The founder no longer needs to be the place where everything connects. The aim is not for everyone to suddenly make the same decisions, but to amke sure different decisions are guided by the same underlying logic. This way, over time, the organisation becomes increasinly coherent. Ceci n'est pas un strategy We're not here to create another strategy. We're here to add the missing layer: the layer that allows strategy, culture and execution to reinforce one another. Value Potential → Value Logic → Value Creation.
